I've looked at Zulip for a local group and there a couple big problems that prevented me from considering it as a Slack replacement:
1. The UI is unattractive and over-crowded. Introducing non-techies to it would require saying at least "it looks bad at first, but you'll learn to like it."
2. It's complicated to deploy. Not just a simple docker container or anything.
